π¦ GMROI Calculator
Return per dollar of inventory.
Gross margin return on inventory
Estimates for planning only, not financial advice.
GMROI, gross margin return on inventory investment, answers the retailer's core question: for every dollar tied up in inventory, how many gross-margin dollars come back? With revenue of $2.0M, COGS of $1.2M, and average inventory of $0.4M, gross margin is $0.80M (40.0%) and GMROI is $2.00 per dollar invested. Above $2 is generally healthy in retail.
How to Use This Calculator
Enter revenue and COGS for the period to get gross margin, plus the average inventory at cost (beginning plus ending divided by two). The calculator returns GMROI and the margin percent.
Enter revenue and cost of goods sold.
Enter average inventory at cost, not retail.
Read GMROI. For how fast that inventory moves, see our inventory turnover calculator.
The GMROI Formula
GMROI blends profitability and velocity into one number, which is why merchants prefer it to either alone. High margin with slow turns and low margin with fast turns can score the same GMROI, and the formula does not care which path you took. That neutrality is the point: it measures the productivity of the inventory dollar, not the strategy. Compute it by department or category, because a blended company GMROI hides stars and dogs.
Worked Example
Revenue $2.0M minus COGS $1.2M gives gross margin of $0.80M, a 40.0% margin. Divide by average inventory of $0.4M: GMROI = $2.00. Every inventory dollar returns two margin dollars per period. Now compare two departments: apparel with 50% margin turning twice scores 1.0, while groceries with 20% margin turning 8 times scores 1.6. The grocer's inventory dollar works harder despite the thinner margin, which is exactly the insight GMROI exists to deliver.
Improving GMROI
Three levers, in order of pain. First, raise turns: cut slow SKUs, tighten buying, and mark down dead stock fast, because old inventory earns nothing. Second, protect margin: negotiate cost, reduce shrink, and price with discipline instead of blanket discounts. Third, cut the denominator honestly: consignment, drop-shipping, and just-in-time delivery shrink average inventory without shrinking sales. The trap is optimizing GMROI by starving shelves; stockouts destroy the sales the ratio assumes.
My take: compute GMROI monthly by category and kill the bottom quartile of SKUs ruthlessly. Most retailers find that 20% of items drive 80% of GMROI, and the tail is just expensive decoration. Our margin calculator helps on the pricing side of the same equation.

Frequently Asked Questions
What is GMROI?
Gross margin return on inventory investment: gross margin dollars divided by average inventory cost. It measures how productively each inventory dollar generates margin, blending profitability and turnover in one ratio.
What is a good GMROI?
Above $2.00 per dollar is generally solid in retail; above $3.00 is strong. Benchmarks vary by category: grocery runs high on turns, jewelry runs high on margin. Compare within your category, not across retail.
How is GMROI different from inventory turnover?
Turnover measures speed only (COGS over average inventory). GMROI multiplies speed by margin, so it rewards profitable velocity. A fast-turning money-loser scores well on turnover and terribly on GMROI.
Should inventory be at cost or retail?
Cost. GMROI compares margin dollars against the cash actually tied up, which is cost. Using retail value inflates the denominator and understates the return.
Can GMROI be too high?
Yes, if it comes from understocking. Sky-high GMROI with frequent stockouts means lost sales the ratio ignores. Pair it with in-stock rates before celebrating.
How do I improve GMROI?
Cut slow SKUs, mark down dead stock quickly, negotiate better costs, reduce shrink, and tighten replenishment. The fastest wins usually come from deleting the worst-performing 20% of items.
Does GMROI work for non-retailers?
The concept applies anywhere inventory matters: distributors, wholesalers, manufacturers. Service businesses with no inventory should use other capital-productivity ratios instead.
How often should I compute GMROI?
Monthly by category for operating decisions, quarterly for trend review. Annual-only GMROI hides the seasonal patterns that drive buying choices.
What is a bad GMROI?
Below $1.00 means inventory earns less margin than it costs to carry, before even counting storage and handling. Anything under $1.50 deserves a SKU-by-SKU review, because the average is hiding losers.
Does markdown strategy affect GMROI?
Sharply. Slow markdowns protect margin rate but kill turns as dead stock accumulates; fast markdowns sacrifice margin to free the inventory dollar. The best merchants optimize the product of the two, which is exactly what GMROI measures.
GMROI vs ROI: which should a retailer track?
Both. GMROI judges inventory productivity; ROI judges the whole business including labor and rent. A department can post great GMROI while the store loses money, so use GMROI for buying decisions and ROI for the P and L.
Should GMROI include e-commerce fulfillment costs?
For a true picture, yes in spirit: pick-and-pack labor and outbound shipping are the online equivalents of shelf costs. Most retailers track a merchandise GMROI for buying and a fully-loaded version for channel decisions.
